Can't figure out this brake situation

Picked up a 1985 F250 IDI from a guy that could not figure out his brake problem. He dropped the price from 4000 to 1200 and delivered it to me! Now I cant figure it out. The PO replace the master cylinder, the brake booster, the front calipers and a front brake line from the master to the proportioning valve. This truck does not have RABS. First off the pedal would not return when you apply the brakes, So I checked to see if it would return if I disconnected the booster vacuum, it did not. So I bled the system and it seemed to work, NOW the pedal is hard and the truck barely stops. There is good vacuum ( do not have a vacuum gauge so I cannot measure it)

I'd pull off the master cylinder and check the adjustment on that little pushrod between the booster and master cylinder.

Honestly it sounds like a bad booster to me but if it's already been replaced......

you need to get a vacuum gauge and check the vacuum pump. it may sound like good vacuum but you don't know until you check it. I have had one have great vacuum but after the first pedal press it would go hard until the next time you started the truck. Took 3 New Vacuum pumps before i got one that would hold a good vacuum with the brake pressed. I swore up and down it wasn't the pump since it was new, and ended up replacing the booster, front calipers and lines, flushing the brakes, bypassed all the vacuum accessories and went straight to the booster. Then tried that last vacuum pump and it fixed it.

Thank You guy for the advice. I would love to do a hydroboost, but I cant seem to find one locally. Rebuilds are 300+. Which doesnot bother me, but a core would be nice to have, lol.

Well, I guess it was the booster after all. I traded the truck to a guy locally who thought he was gonna be moving back to Alaska and he needed a truck. He gave me a 1987 Chevy Suburban 3/4t 4wd. TBI 350/4spd manual. But I am kinda kickin myself. The Suburban needed the underdash harness replaced or majorly repaired..which I did. But not sure if I really like this thing...lol

Has a brand new all spring 4" lift(Tuff Country), NEW 33" tires. It was special ordered by a mining company.

I'm glad you're so far away because I'd be tempted to make a stupid decision. I love those and that looks like it's in beautiful shape.
