I'm sure I missed it somewhere, but did you rebuild or refresh the T-case? What shape was the speedo drive gear in? Most (all really) of my speedo problems have been drive gear problems. Those suck cause you have to tear down the t-case to mess with it. But, sounds like you gotta get into it anyway with it being stuck in 4H.

The drive gear failed in my F250 10 years ago. I said screw it and never fooled with it again. You adapt to using the tach to judge your speed pretty quickly. The bad part to not having a functional speedo is no odometer either. Lord knows how many miles I've put on that IDI in the last decade, cause I don't. LOL

I have not torn the tcase down. The speedo gear looked good. I changed the cable side gear for the gear change. I suspect that it's disconnected behind the cluster. I had the cluster out messing with it so I may not have even stick it back in. The cluster is just sitting in place currently. I hope the tcase is no big deal. The linkage just seems wrong. It's like it hits hard before it drops out of 4wd. It's not going far enough forward. I probably have the linkage wrong. I'll find out tonight I hope.

Are you using the older 1345 style linkage (pull left to get around the safety block), or the newer 1356 linkage (press down)?

Older style. Although the gate doesn't really seem to be working. Maybe that's a clue. I looked through all my pics and couldn't find a good clear pic of the linkage pre-disassembly.

That helped a lot. I've got it completely wrong I think. You the man Rob. I'm just sure I've got the back part on the tcase end upside down.

Have you got the chance to use your surplus timing meter yet? I'm curious if it works out as well as Gary's Kent Moore meters. I'm thinking I'm going to get one within the next couple months if finances work out that way.

I haven't used it yet but Corey (dieselcrawler) posted a video a while back using the same meter and it seems to work fine. That's why I jumped and bought. I'll post results when I use it though. Should be relatively soon.
